What is an AI agency? What they do, what they charge, and how to pick one
An AI agency is a firm that designs, builds and runs AI systems for other businesses. The category barely existed two years ago, which means it contains genuinely excellent operators alongside people who were doing something else entirely in 2024, and the two are not easy to tell apart from a website.

The three kinds, which are not interchangeable
Most businesses under 200 staff are best served by one of the first two. The third is built for a different problem and prices accordingly.

What a good one actually does first
Diagnoses. Maps how work moves through your business before recommending anything, because the bottleneck is frequently not where anyone assumed. An agency that arrives with a solution before understanding the process is selling inventory.
Then prioritises against money rather than novelty: does this get more customers, make each customer worth more, or cut what it costs to deliver. Then builds the smallest useful thing first, because trust is the real constraint, not capability.
If the first meeting produces a solution before anyone has mapped a process, you are being sold to rather than diagnosed.
Six questions that expose the difference
- "What would you tell us not to automate?" No answer means no analysis.
- "Who owns the code and the accounts?" Should be you.
- "What are the ongoing running costs?" Model and platform costs are real and frequently omitted.
- "Show me something that failed." Anyone experienced has one.
- "What happens to our data, and is it used to train models?" You want business-tier answers, not consumer-tier ones.
- "How will we measure success?" Hours or dollars, agreed before work starts.
What it costs in Australia
Ongoing engagements generally run $2,500 to $5,000 a month. A defined build lands between $8,000 and $30,000. Standalone strategy and diagnosis is typically $4,000 to $9,000. Full ranges with scope attached are in what business automation costs.
Very few agencies in this market publish any of this, which is worth noticing. A number without a scope is meaningless, but refusing to give a range at all usually means the price depends on what they think you will pay.
When you do not need an agency at all

- Nobody internally can own the result. Fix that first.
